Most founders don't hire the wrong salesperson. They hire at the wrong time or into the wrong environment. Most hiring mistakes don't happen during the interview. They happen weeks before anyone ever posts the job. When founders come to us completely exhausted from running demos, managing operations, and updating the CRM at 10 PM, their first instinct is always the same: "I need to hire a salesperson to take this off my plate." I see this over and over. A founder hires an AE because they're burnt out. Ninety days and $25,000 later, they tell me, "The rep just wasn't very good." Maybe. But most of the time, we find out the setup wasn't ready in the first place. It wasn't the rep, it was the environment. Before you write a job post or run another interview, grab a pen. Seriously. Don't just read this. Let's find out where your setup actually stands.

Do you know the exact triggers and messages that get prospective buyers to take a meeting with you? If the answer is no, don't hire an Account Executive yet. You're asking a closer to figure out your ICP, messaging, and outbound motion from scratch. That’s not their job, and you'll just burn cash while they try to guess.
If they are, you don't need to be convinced to hire. You're already paying for a full-time sales rep. You're just paying for them in lost deals instead of payroll.
If every deal requires you in the room, you aren't replacing yourself. You're just paying someone to schedule your calls. Founders know every customer story and every objection because they've lived it. If all of that only exists in your head, your sales process isn't ready to hand off.
You don't need a complex 80-page manual. But at bare minimum, you need 3 recorded demo videos and a basic breakdown of how you handle discovery and proposals. If a new hire can't sit down, watch how you sell, and see your workflow, you don't have a process they can replicate yet.
Or is it scattered across personal notes and your inbox? A new rep can't execute if they can't see what's happening.
Count up your YES answers.
If you have 4 or 5 YES marks, you're ready to hit the gas and make a hire.
If you're at 1, 2, or 3, pause the search. Do not post that job ad. Taking two weeks to document your demos and clean up your CRM could save you $25,000 on the wrong hire.
Even when the setup is ready, I see founders trip up on two things over and over again:
1. Hiring an Operator when you need an Architect.
An Architect builds the playbook from scratch. An Operator takes an existing playbook and executes it. I see founders do this all the time. They see HubSpot, Salesforce, or Oracle on a resume and immediately assume, "This person can sell." But dropping an Operator used to corporate resources into early-stage startup chaos fails almost every time. If you don't have a proven playbook yet, hire an Architect.
2. Hiring an SDR instead of an AE.
When founders get overwhelmed with calls, their first thought is, "Let's hire an SDR to book more meetings." But if your goal is to buy back your time, hire an Account Executive who can actually run the demos and close the deals. Hiring an SDR when you're already burnt out just doubles your demo load and locks you even deeper into doing all the closing yourself.
When you do start interviewing, remember this: salespeople know how to interview. They know how to present their past performance in the best possible light.
Don't rely on candidate stories. During the interview, ask these five questions spaced five minutes apart, and write down their answers as you go:
Then, do the simple arithmetic while they talk:
Deals Closed × Average Deal Size = Total Revenue Sold
We interviewed a candidate who claimed a $400k Quota, 110% Attainment ($440k revenue), a $5,000 Average Deal Size, and 56 Deals Closed.
Do the math live:
His deal count and average deal size only added up to $280,000, which is 70% attainment, not 110%. A-Players know their sales numbers inside and out because that's how they get paid. When the math doesn't match the story, you have your answer.
Hiring your first salesperson isn't just about finding the right candidate. It's about making sure you're giving the right candidate an environment where they can actually succeed.
